What a budget assumptions template should capture

A budget assumptions template is a log with one row per planning assumption: what you assumed, who owns it, where the number came from, when it was set and, later, what actually happened. The last column is what turns a planning aid into a decision record.

Most budget files carry the numbers but not the reasoning. A growth rate appears in a cell, the person who chose it has moved on, and nobody can say why next year's plan looks the way it does. A log fixes that, and it helps the next CFO, the lender and the board at once.

The ten-column version works. The eleventh, decision taken, is the one most teams skip and the one that makes the log useful later.

How do you fill it in without slowing the budget cycle?

Fill the log during the budget meetings, not afterwards. Reconstructing assumptions from memory in January produces vague entries.

  1. Start from the line items that move the plan most: revenue, headcount cost, gross margin, collections timing and capital spend.
  2. Ask the line owner for the assumption in one sentence, then ask where the number came from. If the answer is a system report, name the system.
  3. Record a low, base and high value so the board can see sensitivity.
  4. Set the review date at the moment you set the assumption, so the check is on the calendar.
  5. At each close, fill in the actual outcome and the variance note for assumptions that came due.
  6. At year end, flag assumptions that were wrong twice in a row and ask the owner what they would need to see to change them.

Keep entries to one sentence. A log of fifty short rows gets read; a log of ten paragraphs does not.

Which assumptions are worth logging first?

Log the assumptions that would change a decision if they moved, and skip the ones that only change a decimal.

  • Customer churn, renewal and expansion rates, with the report they came from.
  • Collections and payment-term assumptions.

  • One-time items, such as asset sales or a possible license payment, flagged separately and never in the base case until signed.

Why does an assumptions log matter beyond the budget?

A log with outcomes shows how a business reasons, which is more than the numbers alone show. AI developers are training agents to carry out multi-step business work, and they need records of real decisions with the context and results attached. How to raise it with the owner

Keep the first conversation about the business, not about your reward.

What partners never do with the log

You make the introduction and give basic fit information only. You never export, upload or describe the client's confidential records, and you never forward the assumptions log or its contents to SourceX or anyone else. Common questions

How many assumptions should a budget assumptions log hold?

Enough to cover every item that would change a decision if it moved. For a mid-sized company that is often a few dozen rows, grouped by revenue, people, margin, cash and one-time items. A shorter log that is reviewed every quarter beats a long one that nobody updates.

Who should own each assumption in the log?

A named person who controls or can explain the number, such as the head of sales for pipeline conversion or the operations lead for cost inflation. The CFO owns the log itself, not every assumption. One owner per row avoids the situation where nobody answers for a variance.

Is a budget assumptions document the same as a forecast model?

No. The model calculates; the assumptions document explains the inputs behind the calculation and records who set them and why. Keeping the two separate lets a reviewer challenge an input without reading formulas, and it survives when the model is rebuilt or the CFO changes.
