# Sales-to-customer-success handoff notes as AI training data

A sales to customer success handoff records what was promised and what onboarding needed, and the later implementation outcome shows what was missed. That makes handoff notes useful AI training data. RevOps consultants can spot companies with years of them and introduce those with 50+ full-time employees at peak without exporting anything.

## What makes a sales-to-customer-success handoff useful as AI training data?

A handoff document records what the seller promised, what the customer expects and what onboarding needed to know. When the later implementation outcome is also on file, the pair shows where context was lost, a common failure point in multi-step agent workflows.

Agent handoff guidance generally says the same: when work passes from one party to another, the receiver needs history, what was tried, the reason and the next step. Real handoffs from real sales cycles are the supply of examples. RevOps and CX consultants see them in every CRM cleanup, so you are well placed to spot a company that has years of them.

## What does a handoff package contain?

| Element | Example content | What a model learns |
|---|---|---|
| Deal summary | Use case, buying committee, competing options | How context compresses into a note |
| Commitments | Custom terms, promised features, go-live date | What gets promised versus delivered |
| Stakeholder map | Champion, economic buyer, blockers | Who matters after signature |
| Risks and gaps | Missing data, integration doubts, legal asks | Early signals of a bad implementation |
| Onboarding result | Kickoff notes, time to first value, escalations, churn or renewal | The outcome label |

The outcome row is what lifts a template pile into training material. A handoff with no result is a form. A handoff followed by an onboarding thread and a renewal decision is a case.

## Where do these records live?

- CRM opportunity records, closed-won fields and attached notes
- Shared documents or wiki pages named something like "handoff template"
- Slack or Teams channels created per customer at closing
- Project tools used by implementation or support
- Customer success platform notes and health scores

The better sign for a consultant is when the same customer can be followed from CRM to onboarding ticket to renewal. A cleanup project is the moment you notice whether those links exist.

Illustrative: a fictional 120-person software services firm closes 300 deals over six years. Each closed-won deal has a handoff page, each customer has an onboarding project, and a dozen accounts churned in the first year. Someone reading both sets can see which promises tended to go unmet. The firm itself, not the consultant, decides whether that history is worth licensing.

## Which companies fit?

Look for B2B software, IT services, MSPs and professional services with 50+ full-time employees at peak (contractors excluded), several years of closed deals and a dedicated onboarding or CS function. Companies that changed CRM once or twice and kept the old data are better than companies that started clean last year.

## The handoff depth test

- [ ] A written handoff exists for most closed deals, not just enterprise ones.
- [ ] Onboarding or support records reference the same customer ID as the CRM.
- [ ] At least five years of deals, including lost or churned accounts.
- [ ] The notes contain real reasoning, not only picklist fields.
- [ ] Someone can export CRM and ticket data.
- [ ] Contracts with customers do not bar the company from licensing deidentified work records.

Four or more is worth an introduction. Contract language on customer data is the one to look at first, since the notes mention customers by name.

## When in a RevOps engagement do you raise it?

| Moment | What you see | Opening |
|---|---|---|
| CRM migration scoping | Field mapping, old objects to archive | "Is the old handoff history being kept?" |
| Process redesign | New handoff template being rolled out | "What happened to the notes under the old process?" |
| Churn analysis | Closed-lost and churned accounts reviewed | "Do the notes show what was missed?" |
| Tool consolidation | A CS platform being retired | "Who owns the export before it is switched off?" |

## How do you make the introduction without touching data?

1. Raise the idea with the executive who owns the revenue stack.
2. Send them the referral link, or submit basic fit details through the form.
3. SourceX qualifies the company and the company builds an inventory with the [data inventory builder](/tools/data-inventory-builder).
4. Price and terms are agreed, SourceX review and nothing binds until signature.
5. Data is delivered under an executed agreement, with redaction scope set beforehand.

You do not export notes, screenshot a CRM or summarize a customer. Your client engagement terms may also limit what you can say, so read them.

> What to say: "When a deal closes, someone writes down what was sold. A few years of those notes, with what happened at onboarding, is the kind of material AI developers license. I cannot look at yours. Want an introduction to the people who explain it?"

## How do rewards work?

A reward becomes payable after SourceX has paid the referred company under its signed agreement and the payout conditions in the program terms are met, including finance approval and your tax and payment details. The reward rate is 25% of Actual Supplier Payout. The cumulative cap is $100,000 per referred company. The reward is calculated on the actual supplier payout and never comes out of the company's price. No reward is guaranteed. Read your own consulting contract for disclosure duties.

## When should you skip it?

- Handoffs are verbal and the notes are empty.
- The company only has recent records after a migration that dropped history.
- Most notes concern a third party's customers, such as an agency that serves clients' clients.
- Management will not consider an exclusive license.
